A cluster read that matches no release reports rather than failing, so every row beneath then renders as added. The Source banner is what distinguishes an empty cluster from a kubeconfig pointed at the wrong context, which is why it renders above the rows rather than as a footnote. Counts stay per-reader and separately typed: the Helm side counts storage records, the Argo side counts Applications, and summing them would put incomparable quantities in one number. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
AffectedResources has been in the record schema since #2760 with no consumer. This is the first: for the transitions a match actually crossed, list objects of the named kinds that carry neither Helm nor Argo CD ownership and report them. Ownership is a positive test, so an object with no recognized marker is at risk by default. That over-warns when a marker is missed, which is the right direction: the failure guarded against is a user's own CRs being cascade-deleted by a CRD removal, and the scan is advisory either way. It never touches the exit code. The section renders even when nothing was scanned, because an absent warning reads as an all-clear. The RESTMapper constructor moves to pkg/k8s/client for the same reason the dynamic client did: pkg/inventory must not reach pkg/chainsaw. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
ErrCodeCanceled exists because a timeout is an environmental fault worth retrying and a cancellation is an instruction to stop: IsTransient reports false for it, ahead of the ErrCodeTimeout branch. Mapping context.Canceled to ErrCodeTimeout therefore reported a Ctrl-C as transient and retryable, and lost ExitCanceled. pkg/serializer and pkg/evidence already enforce the split. Five sites, not the two a reviewer listed: ctxErr, argoListError, listError, and scanKind's List path, which wrapped every failure as ErrCodeUnavailable so an abort read as an unreachable apiserver. resolveKind takes no context and cannot produce one. Reverting argoListError passed at first: every Argo cancellation test reached ctxErr instead, and its only List-error coverage seeded DeadlineExceeded, which both branches answer alike. Covered now. Also: report distinct namespaces when an install is ambiguous, since two Argo Applications in one namespace rendered as a namespace conflict that did not exist; and assert Records over the ConfigMap driver. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
Three claims the implementation disproved. The SDK: #2530 was closed not-planned. Linking helm.sh/helm/v4 adds 38 permanently scanned modules that survive linking because the storage backend blank-imports a Postgres driver for its init. Records are read from their Kubernetes storage instead, which the decision's dichotomy of N+1 subprocesses or the SDK omitted entirely. The name mapping: a release name equals its ComponentRef name for helm and helmfile only. Flux composes <targetNamespace>-<name>; Argo CD prepends a user-settable prefix that need not end in a hyphen. Left unhandled this yields no error and no warning, just a clean empty inventory in which every component reports as newly added. Acceptance Criterion 4 would have certified it, so it now requires per-deployer coverage. Argo CD writes no release record at all, which the document never said. Also: the at-risk ownership test needs the Argo marker, the version rule needs the registry guard on its chart-version branch, and the status block claimed no matcher or CLI exists when #2760 shipped both for artifact comparison. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
Three tests that passed without proving anything. The paging case asserted a total that held whether or not scanKind paged, because dynamicfake ignores ListOptions.Limit entirely. Renamed to say what it does, and a two-page reactor now pins that findings from the second page reach the result, failing on identity rather than count. atRiskNothingDeclared and the unattributed-kind render are both states the design names deliberately, and nothing rendered either. Coverage was the only witness that they were missing. The two cluster goldens rendered 'from cluster' above 'not scanned: no cluster access requested'. The contradiction is in the fixtures, not in NewReport: teaching pkg/upgrade that Source implies cluster semantics is the coupling its package doc refuses. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
From now accepts a "cluster" sentinel beside a path and a cm:// URI, and ScanAtRisk requests the advisory scan alongside either source. Decision 5 calls these independent axes: the scan needs a cluster whatever the from table came from, so comparing two bundles while scanning a live cluster is a legitimate combination. Match is untouched. It already took two component -> version maps, so a cluster read is a new way to build one and nothing else. To is required for a cluster read, with its own message: a cluster carries no criteria to re-resolve, which is a different fact from an artifact that happens to have none. The deployer is required too, because attribution differs per deployer and without it nothing maps. A scan failure reports as unscanned and never fails the run. An advisory feature taking down the comparison it annotates is the wrong trade, and a failed scan rendering as an all-clear is worse than no scan at all. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
Two ways an unchanged component reported as changed, both found by reading what the e2e read-back would compare before running it. The argocd deployer normalizes a chart pin onto the Application (NormalizeVersion trims a leading v), so a cluster sitting at v26.7.0 reads back 26.7.0. Match compared as written, so that produced a row, which matchVersions then parsed to the same semver, crossed nothing, and reported unknown: every Argo CD user told three components needed attention on a cluster already at target. The equality decision now ignores a leading v on both sides. It still compares as written otherwise, so two pins differing in build metadata still report, and the row still displays what each side actually said. stampFor stamps AICR's own version when a component pins neither a version nor a tag, so a manifest-only component read back 0.0.0-dev while the artifact side read nothing. The fallback is detectable because it writes that value to component-version and generated-by alike, but equality alone would also fire on a component genuinely pinned to the AICR version, which the registry already has in range. Gating on the component having no upstream chart makes the two mutually exclusive by construction. The stamp shipped in v0.21.0, so installed clusters carry it and the read side has to handle it whatever the writer does later. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The flags that make the cluster read reachable. From takes a cluster sentinel beside a path and a cm:// URI; --scan-cluster requests the advisory scan, which Decision 5 makes an independent axis, so scanning a live cluster while comparing two bundles is legitimate. ScanAtRisk is a *bool rather than a bool. The scan is implied by a cluster read, and a plain bool cannot express an explicit no against an implication: --scan-cluster=false was silently overridden. nil means not set and takes the implication, and an explicit false wins, because a flag somebody typed should do what it says. The field is v1 SDK surface behind an api-diff gate, so the shape had to be right before it tagged rather than after. A declined scan reports its own reason. Offline says no cluster access was requested, which misattributes a refusal to an absence. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
After a bundle deploys, upgrade-check --from cluster must produce the same component table as --from <that bundle>. The artifact path is the oracle, so there is no golden to maintain and any divergence is by construction a bug in the cluster read. ADR-021 acceptance criterion 4. It runs on the existing deployer matrix, which is what makes it worth having: the per-deployer name mapping was inferred from reading templates, and flux composing <targetNamespace>-<name> had never been observed against a running helm-controller. Excluded from the comparison: the from field, which is a sentinel on one side and a path on the other; the source block, which only a cluster read has; and the at-risk section, whose counts depend on whatever else is on the cluster. Three assertions stop two identically broken reads diffing clean, since both would say everything is added. The matrix-to-deployer mapping was three hardcoded literals and an inline branch; it is now one table with a drift test against the workflow array and against the real DeployerType values. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
Where the cluster read and identity pinning meet. A relocation holds its version, so no record's floor sits between the endpoints and the at-risk scan draws nothing from it: listing those kinds anyway would name objects a namespace move does not touch, under a heading that says a CRD removal may take them with it. The test asserts both directions. The second is the one that matters: a hop that both moves namespace and changes version must still contribute the crossings its version half made, or the scan goes quiet on exactly the rows that need it and nothing else notices. The package doc gained the Source and at-risk paragraphs it never had, in render order. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The read-back writes its evidence only on failure, so a green leg printed PASSED and nothing else. That mattered more than it sounds: the first confirmation that helm-controller composes <targetNamespace>-<name> came from an unrelated cleanup step that happens to print release names it read from helm list -A. Proof by byproduct survives exactly until somebody reorders that cleanup. The source accounting is what the read-back actually establishes: how many records were read, how many matched, and stampedUnmatched, which is the broken-mapping detector. Helm and Argo stay on separate lines because they count different units, and Argo says the stamp check does not apply rather than printing a zero. Logging only. It cannot change a leg's outcome: a missing report or an absent source block prints nothing and returns 0, and the call site avoids the && form that would let set -e kill a green leg on a blank line. This makes the evidence visible for the log retention window, not durable. Uploading the artifacts unconditionally would do that, at 18 legs per PR of storage for something read approximately never. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The pages said no cluster state is inspected, that --kubeconfig only mattered for a ConfigMap URI, and that a cluster comparison was still tracked in #2531. All three shipped false the moment --from cluster landed. Both flags are now documented with what the read actually answers: a version question, from what Helm and Argo each recorded they last applied. A resource somebody edited by hand leaves the record untouched and reading it will not say so. The limits are stated rather than left to be discovered: a cluster read reports no relocation, because attribution uses the registry's namespace and three of five deployers cannot see a component that moved; the scan sees ownership markers, not use; and an empty at-risk section is not an all-clear. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The Description opened "No cluster state is read" sixty lines above the --scan-cluster declaration, and --from, --to and --deployer all omitted the sentinel pkg/client/v1 defines and the command passes straight through. Two agents found it independently, from opposite directions; the docs were already correct and only the help lagged. Rewritten rather than appended to, and the four usage strings now interpolate aicr.FromCluster instead of spelling it, so help and constant cannot drift. A test pins that the sentinel is named and the old sentence is gone. Separately, ScanAtRisk built a kubeconfig, a dynamic client and a REST mapper before validating its own kinds, so a caller's malformed input surfaced as an infrastructure failure. Validation is hoisted above client construction and extracted so scanAtRisk stays self-checking. The guard is the message, not the code: GetKubeClientWithConfig wraps a missing kubeconfig as ErrCodeInvalidRequest too, so asserting the code alone passes against the bug. Hoisting also makes the path reachable without a cluster, taking ScanAtRisk from 16.7% to 28.6%. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
upgradeCheckScan funnelled every scan error into an advisory Reason and UpgradeCheck returned nil straight after, so a caller who pressed Ctrl-C during the scan got a successful report. That also defeated a fix made one layer down: pkg/inventory's ctxErr separates ErrCodeCanceled from ErrCodeTimeout so a cancel is not classified retryable, and the facade flattened it into a string. The test is the caller's own ctx.Err(), not the sentinel and not the code. The scan runs under its own 60s budget, deliberately shorter than the run's 90s so a slow cluster cannot hold up a comparison that already finished. When that inner budget expires with time left on the caller's clock, abortError emits ErrCodeTimeout over DeadlineExceeded, which is byte-identical to what the caller's own expired deadline emits: from one level down they are the same event. Testing either would have turned the case the 60s budget exists for into a hard failure. Decision 3 is untouched. It keeps scan findings out of the exit code, and an abort is not a finding. RBAC denials and unreachable apiservers stay advisory. The tests assert IsTransient rather than the code alone, because a bare context.Canceled carries the right sentinel and still reports transient, and they pin that the scan actually ran so an error raised earlier cannot satisfy a bare non-nil check. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The Argo reader took a chart's version from spec.source(s).targetRevision, which is the pin Argo has been asked to reach. A pin changed while its sync is pending or has failed leaves the old chart running, so the read reported an upgrade not yet made as made and hid that transition's manual and blocked steps. The version now comes from status only: a Synced status.sync answers with the revision it last compared, else the newest status.history entry (a completed sync), else nothing, which reads as unversioned. The chart is matched by name in the status sources, and revisions are paired with sources index for index. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The at-risk scan treated every RESTMapper no-match as the kind not being installed. client-go discards a partial discovery failure whenever other groups answered and returns a bare no-match, so a kind in an unreachable group was skipped and the scan reported clean over the objects it exists to warn about. A no-match now counts as absence only when it wraps no group failure and discovery enumerated the kind's own API group, probed through the cache the mapper resolves with. Otherwise the scan fails and its report says why. The two checks move from pkg/chainsaw to pkg/k8s/client so both callers share one implementation. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
…digest For an OCI chart, Argo records the manifest digest as the revision in both status.sync and status.history, so every OCI-sourced component read back as sha256:... and compared as unversioned on every Argo KWOK lane. The version is now the targetRevision in status's own copy of the chart's source: comparedTo when Synced, the history entry's source otherwise. That copy is what was compared or deployed, not the spec's pin, so a pending pin change still reads as not yet made. Revisions no longer need pairing with sources, and that check is gone with them. Signed-off-by: Brian Lockwood <lockwobr@gmail.com>
The cluster read now takes an Argo CD chart version only from a sync that established one. On KWOK some never do: kai-scheduler's sync operation waits on a namespace health state the simulator does not produce, so it stays OutOfSync with no history and reads as unversioned, and the read-back failed on it. The Argo lanes list Applications before the cluster read. A component may read as unversioned with no `from` only when its Application is neither Synced nor has a completed sync; any other difference still fails, and each excused row is logged and kept as excused-unsettled.txt. The reader took the newest revision's chart version whatever its status. Helm writes an upgrade's target revision before applying anything, so a pending upgrade, or one whose pre-upgrade hook failed, reported the target as installed while the old release still ran. Against a --to naming that target, the comparison dropped the real transition and its steps. Only a newest revision that reached deployed now establishes a version. Any other status keeps the component installed, so it never reads as added, and reads as unversioned: the read cannot prove whether a failed upgrade changed resources, so it does not pick the target or the prior revision. The cluster-read docs said an Argo CD Application contributes what it is configured to deploy, which the reader no longer does, and promised the report names the kubeconfig context, which nothing populates yet. Both pages now say a version counts only once established (a deployed Helm revision, a synced Application revision), that pending or failed upgrades read as unversioned, and that the context line reads "-" and should be checked with kubectl. Addresses the third review round on the cluster read. Each change keeps a component the read can place from reading as newly installed, which drops its transition and steps and exits zero. - Argo CD Applications deploying to another cluster are excluded and counted as remote. A destination server is local only as Argo's in-cluster address; a named destination resolves through Argo's cluster Secrets, and one that cannot be resolved is refused. - Candidate namespaces include the --to recipe's, and under flux the release's own target namespace, so a component an overlay, a mixin or --inherit-from moved is still found. - A record the read places but cannot version (undecodable, held by both Helm storage drivers, or a prefixed Application outside every candidate namespace) keeps the component as installed and unversioned. - The confident tier follows the deployer, so flux's own release names fail closed and a bare name cannot fail a flux read. - Only the reader the deployer writes runs, so a 403 on Argo CD cannot fail a Helm-only cluster. Its source line reads "not read". - AICR-stamped records that match no component fail a strict run. - A cluster run gets a budget that covers its reads and scan; --to cluster is rejected; the KWOK unsettled-Application excuse is limited to an allowlist. Docs: readers per deployer, namespace candidates, permissions, cluster-read exit codes, the vendored-chart and ownership-marker limits, and stale citations and wording in the ADR, package docs and CLAUDE.md. Summary
Adds
aicr upgrade-check --from cluster, which takes thefromside of the comparison from what the deployer actually installed, and--scan-cluster, an advisory scan for live objects an upgrade could destroy (ADR-021 Decisions 3 and 5).pkg/inventoryreads the cluster;pkg/upgradeandpkg/client/v1render and wire it.Motivation / Context
aicr upgrade-check(#2760) compares two artifacts, which assumes the old bundle in git is what is deployed. Reading the cluster answers which version is installed, including where that has drifted from git. The scan exists so a CRD removal cannot silently take an operator's own custom resources with it.Fixes: #2531

Read from Kubernetes, not through Helm. The Helm SDK was declined in #2530 (38 permanently scanned modules), and the
helmbinary costs N+1 subprocesses and a second authentication path. Helm's release records are read from their Secret and ConfigMap storage directly, one paged List per driver, decoding only each release's newest revision. Argo CD writes no Helm release, soargocdandargocd-helmreadApplicationobjects. Only the reader the named deployer writes runs.A version counts only once it is established. A Helm release answers only from a newest revision that reached
deployed; Helm writes an upgrade's target before applying it. An Argo CD Application answers fromstatusonly: the pin in itsSyncedcomparison, else its newest completed sync instatus.history, neverspec'stargetRevision(and never the recorded revision, which for an OCI chart is a digest). Otherwise the component readsunversioned.A component the read can place is never lost. Dropping one reads as newly installed, which drops its transition and steps and exits zero. So:
--torecipe's, and under flux the release's own target namespace.unversioned.remote; a named destination resolves through Argo's cluster Secrets or is refused.Strictness follows confidence. Every record is matched loosely to be found, but only a name the deployer itself writes fails the run when it cannot be read; a looser match is counted and kept as unproven. The storage labels remain the one source of a release's identity: the payload's namespace is read only as a hint for flux attribution.
The at-risk scan is advisory. It lists the kinds the crossed transition records name and reports objects carrying no Helm or Argo CD ownership marker. Findings never change the exit code. A kind counts as absent only once discovery has enumerated its API group.
KWOK read-back on every deployer. Each Tier 1 lane deploys a bundle, reads it back with
--from cluster, and diffs the result against--from <bundle>. The only excusable difference is an allowlisted component (kai-scheduler) whose Argo CD sync KWOK cannot finish.Testing

make qualifypasses locally apart from tooling gaps on this machine that reproduce on cleanmain(an older localhelmforpkg/oci, no GNUtimeoutfortests/releasepolicy, nooasdiff). KWOK: all 24 Tier 1 read-back lanes (every deployer) passed on 59d2371. The Tier 2 Slurm lanes failed earlier on amainbug fixed by #2994 and have not run on this branch since; CI on the current head is in progress.Risk Assessment
Rollout notes: Additive. An artifact comparison is unchanged and still contacts no cluster.
