ci(kwok): speed up Tier 1 cells and label KWOK as advisory - #2990
Conversation
Build aicr once and share it as an artifact instead of building in every cell, which also drops Go and goreleaser from per-cell setup. Cache the Kind node image alongside the other primed images. Force a Flux reconcile and shorten wrapper intervals so the flux lanes stop waiting out 1m timers. Cross non-helm deployers with one probe recipe in Tier 1. Tier 3 keeps the full cross-product. Rename the summary job to KWOK Test Summary (advisory), note in the run summary that it does not block merges, and emit a warning annotation when it fails. The job still exits non-zero so failures stay visible. Correct the design doc, which said the summary must be a required check. Merge Gate is the only required check. Tier 1 tests Helm on each generic recipe and other deployers on a probe recipe. KWOK results are reported as advisory. The test action downloads the shared artifact and uses the Kind node image cache. The scheduling validation script requests immediate Flux reconciliation and uses shorter polling and retry intervals. The disk cleanup in prep-kind-runner took 30s to 5m per cell and the docker prune reclaimed nothing. Add a free_disk input, default true, and turn it off for KWOK cells. Runners are ephemeral, so nothing accumulates. Build only the aicr binary in the shared build job. aicrd is not used by KWOK. Signed-off-by: Mike Cook <micook@nvidia.com>
The goreleaser --id aicr build fails because the ko config references the aicrd build id. Build with make build again so KWOK exercises the release build path. setup-go does not re-save its cache on a key hit, so the compiled object cache stayed cold and the build took over 3 minutes. Restore and save the Go build and module caches per commit, saving only outside pull requests so PR runs do not evict other caches. Signed-off-by: Mike Cook <micook@nvidia.com>

Not making this change. The stale-revision concern doesn't apply here. The gates were already Ready-only before this change, and the wrapper Kustomization is applied fresh each run, so there is no earlier revision to be stale against. A failed forced reconcile leaves things as they were. If we want a stale revision guard, the right place is a revision comparison in the chainsaw tests, as a separate change. |

The artifact expired after one day, so re-running failed jobs the next day failed every cell at download. Keep it for 7 days and overwrite it so re-running all jobs can replace it in place. The name stays fixed. An attempt suffix would make cells of a rerun of failed jobs look for an artifact the skipped build never uploaded. Signed-off-by: Mike Cook <micook@nvidia.com>
Priming kind_node is a single large Docker Hub pull that gated every tier through prime-images. A throttled or failed pull skipped the whole run even though lanes fall back to pulling the node image themselves on a cache miss. Keep the other images gating and let only kind_node fail without failing the job. Signed-off-by: Mike Cook <micook@nvidia.com>
The bare eks overlay has the fewest components, so a GitOps templating regression in a component only richer overlays include would pass PR CI. Use eks-training, the generic overlay with the most components, as the Tier 1 probe for the non-helm deployers. Update the contributor guide and ADR-008 to say the probe is a size tradeoff and that component-specific GitOps regressions outside it are caught by Tier 3. Signed-off-by: Mike Cook <micook@nvidia.com>
discover was not in the summary needs, so a failed classification skipped every tier, which the summary tolerates, and it exited green having validated nothing. Report discover and treat failure or cancellation as a failed run. Signed-off-by: Mike Cook <micook@nvidia.com>

Summary
Speeds up the KWOK Tier 1 cells and shrinks the matrix, and labels the KWOK summary check as advisory.
Motivation / Context
KWOK is advisory (not in the merge gate) but ran about 124 jobs per PR, with the slowest cells hitting the 15m timeout. Each cell built aicr and installed Go and goreleaser on its own, pulled the Kind node image, waited out 1m Flux intervals, and spent 30s to 5m on a runner disk cleanup. The summary check also went red with nothing saying it does not block merges.

build-aicrjob runsmake buildand uploadsdist/. Every cell downloads it and restores the exec bit, so cells no longer install Go or goreleaser. The job restores and saves the Go build and module caches per commit, saving only outside pull requests so PR runs do not evict other caches. The cache stays cold until the first run onmain.prime-imagesmatrix, restore and load in thekwok-testaction). Its pin lives attesting.kind_node_image, soimage-cache.shresolves that path forkind_node.flux reconcile kustomization --with-source(best effort, 90s). WrapperintervalandretryIntervalare 15s instead of 1m. The HelmRelease intervals emitted by the bundler are unchanged. A failed forced reconcile is only logged, because the chainsaw sync gate owns pass or fail.prep-kind-runnertakes afree_diskinput that defaults totrue, and the KWOK action sets it tofalse. The cleanup took 32s to 320s per cell and the docker prune reclaimed 0B. Hosted runners are fresh VMs, so nothing accumulates across runs. Other workflows keep the cleanup.helm, and each other deployer runs on one probe recipe (eks, falling back to the first recipe). Tier 3 keeps the full recipe x deployer cross-product on main and nightly.script-testsjob instead of insidediscover, so they no longer delay the tiers. The advisory summary reports their result. A failing script test no longer skips the tiers, it turns the summary red.KWOK Test Summary (advisory), the run summary says it does not block merges, and a failure emits a::warning::. The job still exits non-zero so failures stay visible.docs/design/003-scaling-recipe-tests.mdsaid the summary must be a required check. It now saysMerge Gateis the only required check, and its workflow diagram shows the new jobs. The Preview promise indocs/integrator/recipe-development.mdno longer calls KWOK a gate.Testing

The Tier 1 median cell went from 324s to 226s and the slowest cell from 546s to 265s. Not yet verified in CI: the warm Go build cache (needs a run on

Rollout notes: CI only. KWOK is not part of
